When the Tested Buys the Tester: OpenAI Acquires Promptfoo

OpenAI announced it is acquiring Promptfoo, the AI security platform that enterprises use to identify and remediate vulnerabilities in AI systems during development. It’s a straightforward enough acquisition on the surface — OpenAI wants better security tooling, Promptfoo is good at providing it. Deal done.

But there’s a dynamic here worth pausing on.

Promptfoo built its reputation as an independent tool for red-teaming LLMs. Developers and security teams used it specifically to poke holes in AI systems — including, frequently, systems built on OpenAI’s models. It was the kind of tool that had value precisely because it sat outside the ecosystem it was testing. Independent evaluation is only meaningful if the evaluator has no stake in the outcome.

Now OpenAI owns it.

What Promptfoo Actually Does

For those unfamiliar: Promptfoo is an open-source framework for testing and evaluating LLM applications. Its security capabilities let teams run automated adversarial probes — prompt injection attempts, jailbreaks, data leakage checks, that sort of thing — against their AI-powered apps before shipping them.

It’s genuinely useful work. The gap between “we deployed an LLM feature” and “we know what happens when someone tries to abuse it” is enormous at most companies, and Promptfoo helped close that gap without requiring a dedicated red team.

The Conflict of Interest Question

I don’t think OpenAI is buying Promptfoo to bury it or neuter it. That would be both uncharitable and probably wrong — there’s real business value in having best-in-class security tooling, and OpenAI has legitimate reasons to want that capability in-house.

But the independence question is real. When enterprises are evaluating the safety of systems built on GPT-4o or o3, they often want third-party validation. “We ran Promptfoo and here’s what it found” carries weight partly because Promptfoo had no reason to go easy on OpenAI’s models.

That implicit credibility is harder to maintain post-acquisition. Not impossible — the tool is open-source, the methodology is public, and developers can fork it — but the optics change.

Security as a First-Party Concern

The more optimistic read: OpenAI is signaling that AI security testing should be a first-party concern, not something bolted on by third-party tools. Integrating Promptfoo’s capabilities deeply into the development workflow — potentially surfacing vulnerability checks at the API level, or inside the Playground — would be genuinely valuable.

There’s a version of this where the acquisition makes AI systems meaningfully safer because the testing tooling gets more resources, better integration, and a faster feedback loop with the models themselves.

There’s another version where the tooling slowly drifts toward serving OpenAI’s interests rather than the developer community’s.

Which version plays out depends entirely on how OpenAI handles the open-source commitment and whether Promptfoo’s team retains the autonomy to keep the tool honest.

I’m cautiously watching. Security tooling with a conflict of interest baked in is worse than no security tooling at all — it creates false confidence. OpenAI knows this. The question is whether knowing it is enough.
